Turnkey vs. Split Contracts: Which Delivery Model Fits Your Project?

One decision at the start of a project shapes much of what follows: do you hand the whole job to a single party, or split it across several specialist contractors? Both are legitimate — but each carries a different price, and the price is not only financial.

What is the difference?

Turnkey delivery: you contract a single party that takes the project from shop drawings through construction to final finishes, and hands it over ready for use. Accountability for the whole result sits with one party.

Split contracting: you contract several parties — a structural contractor, a finishing contractor, an MEP contractor, perhaps an interior designer — and you (or a consultant you appoint) coordinate the work between them.

When turnkey suits you

  • On mid-sized residential and commercial projects, where the cost of self-coordination exceeds the price difference.
  • When you are outside the city or the country and cannot supervise personally.

When split contracting suits you

  • When you have genuine construction experience, or appoint a professional consultant to manage the contracts.
  • When the finishes are highly personal and you want to select every detail yourself with specific suppliers.
  • On large projects that justify an independent project management team.
  • When phases are executed at intervals as funding becomes available.

One condition matters above all: do not choose split contracting purely to save money. Choose it because you genuinely have the capacity to manage it. The gaps between contractors — who fixes what, and who bears the cost of an error — are exactly where the “savings” evaporate.

The hybrid model

In practice, many successful projects follow a middle path: a turnkey contract covering the structure, MEP systems and core finishes, while specific packages stay under the owner’s direct management — kitchens, fitted furniture, or landscaping.

This preserves clear accountability on the critical technical works while leaving the owner free to choose on the items that express personal taste. The condition is that the boundaries are written precisely into the contract: who supplies what, when, and who carries the coordination.

Questions to ask before deciding

  1. How many hours a week can I realistically devote to following the project?
  2. Can I assess work quality technically, or will I be judging by appearance alone?
  3. How important is the handover date to me?
  4. If a defect appears a year later, who do I want to call?
  5. Is the price difference between the two models worth the additional burden?

The practical rule: the less time and technical experience you have, the more valuable turnkey delivery becomes.
